Kyoto and Osaka sit close enough to tempt travellers into treating them as one place. They are not. Kyoto is the better base if you want to reach temples early, wander quieter streets before the day-trippers arrive and give the old capital more than a surface pass. Osaka is better if food, late evenings, shopping and less precious city energy matter more. Many travellers do well with nights in both, especially on a first trip. What rarely works is sleeping in one city while expecting the other to deliver its best hours every day. Base choice shapes mood, not just commute time.
